A logistics consolidation project that began with running the Dasan fulfillment center under contract, absorbed the in-house logistics team, and cut logistics labor cost to under a third.

Background
SwatchOn's logistics were split between the in-house team and the Dasan center. Operating Dasan under contract made the efficiency gap between the two organizations measurable.
Role
- Standardized logistics processes and designed the operating model
- Led the absorption of the in-house logistics team and the transfer of all inbound and outbound volume
- Built the internal systems the operation needed
Results
- Consolidated all inbound and outbound volume into the Dasan center
- Cut logistics labor cost to under a third of its previous level
- Joined SwatchOn as COO on the strength of these results
